Most B2B businesses at scale run both: a small internal team that owns the strategy and the brand, and external specialists for the disciplines that would otherwise sit idle two weeks in four.

When in-house wins

When the work is continuous, deeply product-specific, and benefits from someone who is in every sales conversation. Nobody external will ever understand your product roadmap or your customers' vocabulary as well as a good internal marketer.

When an agency wins

When you need six disciplines and can only afford to employ two. A connected acquisition system needs positioning, content, design, paid media, marketing operations and analytics. Hiring all of those is expensive and slow; most of them are not needed at full capacity every week.

An agency also brings pattern recognition. Having built similar systems across manufacturing, SaaS and IT services, we tend to know within a call or two which of your problems is the expensive one — which is harder to see from inside a single business.

The honest failure mode

Agencies fail when they are handed a channel and no context, then measured on activity. If you engage one, give them the commercial picture and hold them to pipeline. If you are not prepared to do that, hiring in-house will serve you better.
